This engagement builds on From Product Usage to Enterprise Revenue: Building an Automated Expansion Engine in HubSpot (links to previous part 3 case study), where Howl Marketing helped CloseBot recognize when customer success was turning into enterprise opportunity. That work raised a related question: if product usage could signal growth, could it also signal the opposite? The next phase focused on catching customers who were struggling, before that struggle turned into a cancellation.
About CloseBot
CloseBot is an AI-powered SaaS platform that helps businesses automate customer conversations at scale through intelligent AI agents.
Because the platform follows a product-led growth model, long-term success depends heavily on customer adoption after signup. Customers who complete onboarding, engage with core product features, make use of educational resources, and continue using the platform are far more likely to become long-term customers.
Rather than waiting until customers canceled their subscriptions, CloseBot wanted a proactive way to identify customers who needed additional support, so their Customer Success team could step in before the relationship reached that point.
The Challenge
CloseBot had built a strong customer onboarding experience, but customer health wasn’t being measured in one centralized system. By the time a customer canceled their subscription, the opportunity to support them had often already passed.
Churn Was Reactive: Cancellations happen for a range of reasons, but they’re usually preceded by patterns in behavior. The business could see which customers had already left, but it lacked visibility into what tended to happen in the weeks before that decision was made.
Customer Success Had Limited Visibility : Several customer success signals already existed across the business, including:
- Onboarding attendance
- Documentation usage
- Product configuration
- Cancellation requests
- Subscription activity
These indicators lived across multiple systems instead of being connected inside HubSpot, which made it difficult for Customer Success to spot signs early and act on them.
Product Adoption Was Predicting Retention : During the workshop, CloseBot identified several behavioral patterns that consistently appeared among customers who eventually churned, patterns like incomplete onboarding, limited engagement with core product features, or minimal activity shortly after starting a trial. These patterns existed in the data, but they weren’t yet driving proactive outreach.
Customer Health Wasn’t Operationalized : The Customer Success team had a strong intuitive sense of what a successful customer looked like. What hadn’t happened yet was translating that knowledge into repeatable workflows, lifecycle stages, and reporting, so it could scale beyond any one person’s experience.
Strategy & Approach
Shift from Reactive to Predictive Retention
Rather than treating churn as an isolated event, Howl Marketing helped CloseBot redefine retention as an ongoing customer health initiative. The guiding question shifted from “who canceled?” to “which customers are showing signs they might need extra support?”, moving retention from reactive support into proactive customer success.
Build a Customer Health Framework
Rather than relying on a single indicator, the strategy combined multiple behavioral signals into a more complete picture of customer health:
- Onboarding participation
- Product adoption
- Subscription activity
- Documentation usage
- Customer feedback
- Cancellation intent
Together, these created a foundation for measurable customer health that could power future automation and reporting.
Turn Product Behavior into Automation
Every meaningful customer interaction became an opportunity to automate follow-up, so HubSpot could recognize early signals and trigger Customer Success outreach before a customer disengaged entirely.
Designed a Customer Health Lifecycle
What We Did
Expanded the CRM beyond traditional lifecycle stages by documenting customer success milestones across the post-purchase journey:
- Trial customers
- Active customers
- Enterprise customers
- Customer advocates
- Churn risk
- Churned customers
This created a structured framework for measuring customer health beyond a simple active or inactive label.
What We Did
Defined measurable customer behaviors that could serve as early signals for Customer Success:
- No onboarding scheduled during the trial period
- Limited engagement with core product features early on
- Visits to the cancellation page
- Signs of lower customer satisfaction
- Low overall platform adoption
Rather than representing churn itself, these became indicators that a customer might benefit from additional support.
Identified Predictive Churn Indicators
Introduced the "Danger Zone"
What We Did
Recommended a dedicated Danger Zone lifecycle stage for customers showing multiple retention signals at once. Instead of waiting until cancellation, Customer Success could prioritize outreach to customers entering this stage, creating a structured retention workflow well before a subscription was at risk.
What We Did
Recommended expanding HubSpot’s customer record through additional integrations and custom properties, pulling together:
- Subscription updates
- Cancellation watchlists
- Enterprise account status
- Onboarding attendance
- Customer advocacy fields
- Review data
- Product usage metrics
This created one centralized customer profile capable of supporting future automation, reporting, and retention initiatives.
Connected Customer Success Systems
Expanded Customer Advocacy
What We Did
Recognized that customer success extends beyond preventing churn. The engagement also documented new ways to identify and track:
- Referenceable customers
- Affiliate partners
- Strong reviewers
- Enterprise advocates
This gave CloseBot more opportunities to activate satisfied customers while continuing to strengthen long-term relationships.
What We Did
Designed recommendations for strengthening engagement after enterprise customers upgraded, including:
- Enterprise welcome sequences
- Enterprise-specific newsletters
- Feature release updates
- Quarterly check-ins
- Educational content tied to new platform releases
This ensured communication continued well beyond the initial sale while reinforcing ongoing customer value.

Result & Impact
Customer Health Became Measurable: Instead of viewing retention solely through cancellations, CloseBot now has a documented framework for evaluating adoption, onboarding progress, engagement, advocacy, and churn risk throughout the customer lifecycle.
Earlier Visibility into Churn Risk By favoring native HubSpot functionality over unnecessary custom code, the CRM became easier to maintain and less dependent on developer intervention.
Stronger Cross-Functional Alignment: Marketing, onboarding, customer success, product, and sales now share consistent lifecycle definitions and customer health indicators, creating a more unified customer experience across departments.
Smarter Customer Intelligence By connecting subscription data, onboarding activity, product engagement, advocacy signals, documentation usage, and cancellation behavior into HubSpot, leadership gains a richer understanding of customer health and future retention opportunities.
Built a Retention Safety Net
Rather than relying on cancellation reports after customers had already left, Howl Marketing designed a proactive customer health framework that continuously monitors adoption, engagement, and behavioral signals throughout the customer journey. The result is a scalable retention infrastructure that helps CloseBot identify customers who need support earlier, strengthen onboarding, and support sustainable long-term growth.
If you don’t know a customer needs support until they’ve already canceled, your CRM isn’t giving you enough of a head start. Let’s talk about building a customer health framework for your team.
