The $10K/Month Agency Retainer Test: Are You Actually Measuring ROI?

Author: Desiree Whitehead

A founder slides an agency report across the table to me. Twenty-something pages. Green arrows everywhere. Impressions up. Clicks up. Leads up.

“Des,” she asks, “is this good?”

I flip through every page looking for one number. How many real sales conversations did this create?

It isn’t there.

Some version of that moment happens to me constantly, and it gets me fired up every time. Usually the agency didn’t do anything wrong. The founder is paying real money and still can’t answer the most basic question about it.

Here’s the math nobody says out loud. $10,000 a month is $120,000 a year. If you can’t explain what that bought you, you don’t have a marketing problem yet. You have a visibility problem.

I Run an Agency. I Take This Test Too.

Full disclosure: Howl is an agency. I send monthly reports. I believe in retainers when they’re built right.

So everything I’m about to hand you, I hold my own team to first. If a client can’t look at our work and see where their pipeline came from, that’s on us.

Grab your last three agency reports and your CRM. Give me an hour.

The Retainer Test

1. Can you trace one dollar to one opportunity?

Pick a deal you closed last quarter. Can you see where that person came from and when they became a real opportunity? If the answer lives in your sales rep’s head, nobody can prove ROI to you. Not even a great agency.

2. Do you know your cost per opportunity?

Cost per lead is the number agencies love. Cost per opportunity is the number that pays your bills. Cheap leads that never become conversations are the most expensive thing on your P&L. They just hide it well.

3. Is your agency measured on something they can actually move?

Holding an SEO retainer to closed revenue in month two isn’t fair to them. Paying for demand gen with nobody tracking opportunities isn’t fair to you. Write one or two outcome metrics into the scope. Make them match what the agency controls.

4. Do you own your accounts?

Ad accounts, CRM, analytics, website, domain. If any of them sit in the agency’s name, fix it this month. You can’t measure what you can’t access.

5. Who brings the strategy to the meeting?

Watch your next monthly call. If you bring the ideas and they bring the updates, you’re paying strategy rates for execution. Maybe that’s fine! Just know what you’re buying.

The Napkin Math

Round numbers, purely illustrative.

A $10,000 retainer plus $15,000 in ad spend is $75,000 a quarter. Say your average deal is $20,000 at a 60% margin, so each win brings in $12,000 of gross profit. You need six or seven closed deals a quarter just to break even. If sales closes one in four opportunities, that’s roughly 25 real opportunities a quarter.

That’s your bar. Not 500 leads. Not a click-through rate. Twenty-five real conversations.

One honest caveat: if your sales cycle runs four to six months, judge the first 90 days on opportunities created. Revenue comes later.

Before You Fire Anyone

When a retainer fails this test, the instinct is to fire the agency. I get it. Sometimes that’s the right call.

But if I had to choose between hiring a new $10K-a-month agency or spending 30 days fixing your tracking and agreeing on what a qualified lead actually is, I’m fixing the measurement every single time. A new agency plugged into the same broken system hands you the same unanswerable report with a different logo on it.

Clean up the measurement. Give your current team 30 to 60 days. Then decide with evidence instead of a gut feeling.

You’re Closer Than You Think

Back to that founder and her twenty-something pages. The answer to “is this good?” was already sitting in her CRM and her ad accounts. Nobody had connected them yet.

That’s usually the whole story. Asking whether your agency is worth it doesn’t mean you made a bad hire. It means you’re running your business.

Clarity before execution. Always.

If you want a second set of eyes on your own retainer, that’s the work we do every day at Howl Marketing. You’ve got this. Let’s figure it out.
