How to Read Your HubSpot Like a Revenue Number

Author: Desiree Whitehead

A founder shared her screen with me, scrolled to her HubSpot dashboard, and said, “We have 4,000 contacts. So we’re good, right?”

I asked one question. “How many of those people could sign a contract with you this quarter?”

She laughed. Then she went quiet. Then she said, “Honestly, Des? I have no idea.”

I have some version of that conversation almost every month. Smart founders, real businesses, and a CRM they pay for every single month that they can’t actually read.

Your CRM is a forecast in disguise

Most founders treat HubSpot like a digital Rolodex. Names go in. Emails go out. Somebody exports a list now and then.

But every record in there is a small bet on future revenue. Read it the right way and HubSpot tells you what’s likely to land in your bank account over the next 90 days. Read it the wrong way and it tells you that you have a lot of contacts.

Contacts don’t pay invoices. Deals do.

That’s what RevOps really is, by the way. The word sounds technical, and the tools can get technical fast. The idea underneath is simple: connect what your marketing and sales teams do every day to the revenue number you’re on the hook for.

Four questions that turn HubSpot into a revenue number

You don’t need a dashboard with 30 charts. You need four honest answers.

1. How much of your pipeline is real?

Open your deals board. Filter for deals that have an amount, a close date, and a next step on the calendar. That’s your real pipeline. Everything else is hope with a name attached.

The first time most founders run this filter, the number drops. A lot. That stings, and it’s also the most useful thing you’ll learn all month.

2. What percentage of your deals actually close?

Look back over the last six to twelve months. Of the deals that reached the proposal stage, how many became closed won?

Here’s where it gets interesting. Say you have $400,000 in real pipeline and you close about 20% of what you propose. Your realistic forecast is closer to $80,000. (Those numbers are round on purpose and purely illustrative. Plug in your own.)

That one calculation changes how a founder plans hiring, spending, and honestly, sleep.

3. Where do deals get stuck?

HubSpot tracks how long each deal sits in each stage. Look for the stage where deals go to wait. There’s almost always one. Discovery calls that never turn into a proposal. Proposals that never get a follow-up.

That stuck stage is where your revenue leaks. Nine times out of ten, the fix is a process (who follows up, when, and with what) before it’s a person.

4. Where did your wins come from?

Check the original source on every deal you closed this year. Referrals? LinkedIn? A webinar? Your website?

Now put that next to where your time and budget actually go. If most of your wins came from referrals and most of your spend goes to ads, your CRM just handed you the agenda for your next strategy meeting.

Why most portals can’t answer these yet

Every one of those questions depends on clean data. And most HubSpot portals I open are a little messy. Deal stages that mean something different to every person on the team. Amounts left blank. Close dates from last spring that nobody touched. Six versions of “Lead Source.”

If I had to choose between building a shiny new automation and fixing your deal stages, I’m fixing the deal stages every single time. Automation on top of bad data just gets you the wrong answer faster.

This is what we mean at Howl when we say clarity before execution. Define what each stage means. Make amount and close date required before a deal can move forward. Agree on one definition of a qualified lead and write it down. It isn’t glamorous work. It’s the work that makes every report after it trustworthy.

Start with one number this week

You don’t have to fix the whole portal by Friday. Pick question one. Run the filter. Write your real pipeline number on a sticky note and put it next to your revenue goal.

Back to that founder. We ran the filter together, right there on the call. Her 4,000 contacts turned into a short list of deals she could name from memory. She looked at it for a second and said, “Okay. Now I know what I’m working with.”

That’s the moment I love. Once you can read your CRM like a revenue number, you stop guessing and start deciding.

You’re probably closer than you think. If you’d like a second set of eyes on your HubSpot, Howl Marketing is here for it. Let’s figure it out together.
